Switch Jobs or Negotiate in 2026? Use the 15% Rule
Internal hikes are for staying even. External offers are how Indian tech still resets to market.
I use a blunt rule with Indian tech offers in 2026:
If you are more than ~15% below a credible P75 for your role and city, stop expecting appraisal to fix it. Aon-style “9% India Inc” averages and TCS-style 5–8% letters cannot close a 25% hole in one cycle.
Negotiate internally when:
- you like the team and the work is compounding
- you have a number and a recent achievement, not a vibe
- the gap is under ~15% and they have moved for you before
Start looking when:
- two hike cycles in a row were under 10% and you are not in a dying product
- your skills (AI applied, cyber, cloud, modern mobile) are the ones Zinnov and foundit say are scarce
- you can walk without a panic bill
A counter-offer is leverage only if you will leave. HR has seen the theatre.
